Управление персоналом в кризис

Отбор и найм персонала
Любая команда начинается с поиска и подбора персонала.
Основные задачи руководителя:
- Подобрать людей с нужными профессиональными компетенциями, в медицине умение хорошо лечить на первом месте.
- Профессиональные компетенции нужно дополнить управленческими. Команду надо сбалансировать с точки зрения управленческих стилей и общения. Стили должны дополнять друг друга, а люди – общаться и слышать коллег. Например, эмоциональному лидеру в пару нужен хороший администратор, который будет следить за документами и процедурами.
- Надо управлять развитием каждого человека в отдельности и развитием всей команды. Люди должны постоянно учиться, иначе они выгорают. Этим процессом надо управлять: кто-то сам бежит учиться, кого-то надо направить, кому-то -обеспечить условия и пр.
Я отбираю людей стандартно, через собеседования. Задаю подробные вопросы. Спрашиваю, где и как человек работал. Бренд клиники неважен. Важен масштаб и процессы, с которыми человек сталкивался. Оцениваю то, как он рассказывает о своей работе. Задаю много уточняющих вопросов: какая конверсия, а какая реклама, а какой поток. Ответы показывают, насколько человек ориентируется в теме и как глубоко погружается в проблемы. Если он говорит, что с этим не работал, но хочет научиться – это гораздо лучше, чем если он что-то выдумывает и дает неадекватные цифры.
Никогда не возьму кандидата, который:
- врет,
- плохо замотивирован,
- не обладает нужными профессиональными компетенциями, все-таки речь идет о медицине,
- не верит в команду, то есть не готов грести со всеми в одной лодке и нести ответственность.

Внутренние коммуникации
Когда команда собрана, она должна начать работать и разговаривать друг с другом. Я использую несколько инструментов для построения внутренних коммуникаций.
- Планерки
Первый – постоянные собрания и планерки. Мы их проводим три раза в день. Сейчас читатели, наверное, скажут: «Они какие-то сумасшедшие, весь день совещаются». Врачи так часто и говорят, пока не войдут в процесс.
Первая планерка проходит утром, перед открытием клиники. Она короткая, не дольше получаса. Задача – настроить коллектив на работу, обсудить утренних пациентов, дозаполнить расписание, решить, кого и куда направляют. В этой планерке участвуют все: администраторы, управленцы, врачи, бухгалтер. Это общее информационное поле, когда происходит обмен новостями, раздача друг другу заданий.
В обед большая планерка, она длится до часу. На ней мы уже делимся на подразделения. Врачи проводят медицинскую планерку и детально разбирают пациентов. Управляющий общается с администраторами, маркетингом. Старшая медсестра проводит планерку с ассистентами, сестринским блоком. То есть они все передают рядовым сотрудникам задачи, которые были с утра намечены, и прорабатывают их по своему плану. В итоге весь коллектив находится в одном информационном пространстве.
Третья планерка проходит в формате онлайн, по-разному у разных подразделений. Врачи состоят в WhatsApp группах, куда каждый отправляет отчет по каждому пациенту. Сообщения видят все доктора, главврач, заведующий отделением и иногда в чате пишут: «А что ты ко мне не направила? Когда сделаешь N, направь ко мне, мне нужно будет посмотреть M. Обрати внимание на зону L». То есть все врачи постоянно общаются друг с другом онлайн.
- Дополнительная проработка проблемных зон
В любой клинике есть несколько проблемных зон с точки зрения коммуникации:
- маркетинг и колл-центр,
- управляющий, бухгалтер и старшая сестра,
- врачи.
У нас маркетинг собирается раз в неделю. Работаем по циклу Деминга. Встретились, придумали гипотезы, ушли их тестировать. Через неделю собираемся и анализируем количество лидов, их стоимость, конверсии, расходы, прибыль. Затем решаем, какие рекламные кампании масштабируем, какие – отключаем. Дальше уходим их снова тестировать. После этой планерки проходит важнейший этап – передача этой информации ресепшен, колл-центру. Если он плохо организован, клиника теряет пациентов. В нашей сети клиник информация передается как раз с помощью общих собраний и планерок.
Часто информация плохо передается между управляющим, бухгалтерией и старшей медсестрой. Но если они собираются раз в день на полчаса на планерках и проговаривают все задачи, то вопросов не будет.
Планерки вместо курилки
Естественно, людям сначала не нравилось такое количество планерок. Новички говорили: «Зачем вы это делаете? Что за бюрократизм? Нам это не надо. Мы сейчас покурим пойдем, все обсудим. Мы все процессы знаем, нам все понятно».
Первые планерки я вел сам. Садился вместе с докторами, и мы разбирали пациентов. Тягучего молчания на планерках не возникает. Если клиника живет, в ней происходит множество процессов. Представьте: даже в маленькой стоматологической клинике на 4-5 кресел работает 4-5 врачей в течение дня. У каждого из них по 15 пациентов. Каждого пациента надо разобрать, обсудить, направить к смежным специалистам. Для этого нужно много общаться.
Чтобы на планерке не возникало молчания, нужно дать сценарий: что разбираем, что обсуждаем, какие вопросы затрагиваем и какая цель встречи. Чтобы доктора поняли, что это не просто так для галочки посидеть, а у мероприятия есть цель. В этом случае всегда есть, о чем поговорить, что разобрать. Если обсудили все быстрее, за 30-40 минут, а не 60, то расходимся раньше. Самое страшное, когда обсуждать нечего. Один из симптомов умирающей клиники – вам нечего обсуждать. Если у тебя ничего не болит, значит, ты умер.
Конфликты в компании
Конфликт в компании – это нормальное явление, которое указывает на какую-либо проблематику, и точка роста. Конечно, если один сотрудник увел жену у другого – это отдельная история, которую сложно решить в профессиональном русле. Но если конфликт возник из-за работы, он может стать толчком к развитию.
- Полезные конфликты
Конфликты между подразделениями, например, между маркетингом и колл-центром, всегда продуктивны и крайне полезны. Они – огромный источник роста. Маркетинг активно рекламирует акции и услуги, считает лиды, количество привлеченных. Но на вопрос, почему в самой клинике мало пациентов, отвечает, что колл-центр плохо работает, не знает прайсы и не может записать пациентов. Колл-центр, наоборот, считает свои конверсии и жалуется на маркетинг, что те не сообщили, что рекламируют, или продвигают то, что пациентам не нужно. В результате каждый тянет одеяло на себя.
Решение – садиться всем вместе, разговаривать и считать статистику. Детально анализировать, сколько лидов, какие они, на какие услуги. Прослушивать звонки, которые не закончились записью, и все обсуждать. В итоге такого конфликта можно глубже интегрировать подразделения между собой, а еще улучшить работу каждого отдела. Например, маркетинг учится лучше настраивать целевую аудиторию, а колл-центр – отрабатывать возражения и переписывать скрипты. Это конструктивный и полезный конфликт.
Еще полезный конфликт возникает между руководителями, носителями разных стилей и разных ценностей, например, между бухгалтером и управляющим. Управляющий вкладывает деньги в продвижение, в маркетинг. Его цель – дать максимальный результат. В этой гонке он может упустить важные аспекты, правила, оформление документов. Это игнорирование может закончиться юридическими проблемами и штрафами.
Тогда нужен человек, который фокусируется на процессе, деталях, документах. Часто этот человек – бухгалтер. Он начинает бить тревогу: «Вот мы тут много тратим. Вот у нас это неправильно. Вот у нас здесь перерасход и т.д.». Эти сигналы вскрывают проблемы, точки роста, источники оптимизации. В них можно найти способы уменьшить расходы, не снижая при этом обороты компании.
Главное – слушать обе стороны конфликта, подчеркивать значимость каждой позиции и показывать, что как раз на стыке рождается нечто новое и прекрасное. Люди должны понять, что они не оппоненты, а союзники. Каждый из них вносит огромный вклад в общее дело.

- Личные конфликты
Когда сотрудники не могут между собой договориться на личностном уровне, это всегда мешает работать. Из-за чего люди ругаются? Обычно из-за амбиций, конкуренции, зависти. Иногда не сходятся по психотипу или личностным особенностям. Иногда конфликты связаны с управленческой незрелостью.
В нашей сети во главе медцентра стоят 2 человека: главный врач и управляющий. Они фактически находятся в паритете, но мы всегда проговариваем, что на первом месте медицина, поэтому главный врач – лидер. Иногда управляющий и главврач не могут найти между собой общий язык или начинают конкурировать. В самых сложных ситуациях коллектив тоже раскалывается на две части. Работа останавливается.
Такие ситуации стараемся урегулировать. Сначала общаемся, объясняем, ищем причину, интегрируем. Беседуем с одним, потом с другим, потом с двумя вместе, с коллективом. Иногда проводим оценку 360. После этого уже принимаем решение. Некоторые люди не могут работать вместе. Тогда предлагаем расстаться, переводим в другую клинику кого-то из них. Это неприятная ситуация, но не катастрофическая.
Например, в клинике работали главный врач и управляющая, обе – женщины, примерно одного возраста. В какой-то момент они начали конфликтовать, даже не могли находиться вместе в одном кабинете. Они потеряли общую цель. Вместо достижения результатов стали выяснять отношения. В этом случае помогло одно – приехать и провести жесткую мотивационную беседу. Руководитель должен уметь делать и это, когда не выполняются задачи, которые должны выполняться. Главное – делать это корректно.
Людей иногда надо вернуть в правильное, рабочее русло. Напомнить, для чего они здесь, за что получают деньги, куда должны двигаться. Не искать главного, а работать на общий результат. Когда мы разговаривали, мы даже не конфликт разбирали, а причину, почему результат не такой, как должен быть. Конфликт был исчерпан.
Но бывают и более сложные случаи, когда один начинает выживать другого. Например, в клинике сильный главный врач, с хорошими лидерскими качествами, эффективный руководитель, а также замечательный управляющий с аналитическим мышлением, дотошный, разбирающийся в маркетинге. Они начинают работать, результат растет. Клиника добивается успеха, казалось бы, все хорошо и здорово.
Но иногда начинается конкуренция между лидерами. Они выясняют, кто главный. В результате один, обычно тот, кто чувствует более сильную позицию, ставит вопрос ребром и старается избавиться от соперника. Например, главный врач, который проработал в клинике 5 или 10 лет, пытается убрать управляющего, которого ему дали. Или управляющий, который много лет проработал в клинике, начинает «сливать» главных врачей.
Это даже не жажда власти, а страх, что эту власть могут забрать. Это, кстати, говорит об управленческой незрелости, потому что хороший руководитель должен эффективно использовать все ресурсы и задействовать всех людей в команде: и коллег, и руководство, и подчиненных.
Такие конфликты каждый раз решаются по-разному. Но у медицины есть своя специфика. В ней хороший главный врач – это особая драгоценность. Часто проще построить клинику вокруг крутого врача, чем просто построить клинику и найти для нее такого врача. Поэтому некоторые команды и медцентры создаются под личность. Сотрудники подбираются так, чтобы эта личность могла с ними работать. И в некоторых случаях придется предпочесть кандидата послабее, но с которым они сработаются.
Как выращивать управляющих и руководителей
В медицине всегда требуются эффективные управленцы. Не хватает руководителей, которые разбираются в маркетинге, поэтому мы всегда приветствуем инициативу и желание продвигаться по карьерной лестнице. Часто сотрудники подходят на каком-нибудь корпоративе (люди стесняются этих разговоров в формальной обстановке) и спрашивают: «А что надо сделать, чтобы стать главным врачом?». Такому человеку мы даем больше проектов, ответственность. Он становится заведующим отделением, помощником главного врача и пр.
В этой ситуации самое важное – не передержать сотрудника, чтобы не наступило выгорание. Представьте систему координат. На оси X – профессионализм, на оси Y – мотивация. Когда человек занимает новую должность, он находится в верхнем левом квадрате: мотивация высокая, профессионализм низкий. Он готов свернуть горы, но не адаптирован к новой клинике и должностным обязанностям.
Постепенно мотивация падает, а профессионализм растет. Он приближается к центру, пока не уверен в своих силах, а усилий прилагать хочется все меньше. Затем он переходит в нижний правый квадрат, когда мотивация низкая, а профессионализм высокий. В этот момент люди, как правило, чувствуют, что их не ценят. Сотрудник многому научился, многое умеет, но его должность пока не изменилась. Есть риск, что он уйдет из компании в другое место, где его «оценят».
Человека важно поймать и проработать переживания, показать, что он нужен, поощрить. Если сотрудник пройдет этот период, он переместится в верхний правый квадрат, когда и мотивация, и профессионализм высокие. Тогда он работает лучше всего и дает самые крутые результаты.
Поэтому в нашей парадигме люди, которые захотели стать заведующим отделением, делятся на два типа. Первый тип (их меньше) – кто будет всегда этим заведующим отделением, потому что на самом деле он врач с некоторыми управленческими свойствами. Он не захочет идти дальше, потому что руководство – это не его. Второй тип (большинство) – те, кто хотят развиваться дальше. Руководитель должен понять, какой перед ним человек, что ему нужно и дать это. Когда ты даешь подчиненному реализовываться именно в том аспекте и в той форме, в которой он хочет, он приносит лучшие результаты и для себя, и для компании.

Группа руководителей
В нашей клинике есть традиция. Много лет назад один из учредителей собрал группу руководителей. Группа была необязательной, такой неформальный клуб управленцев одной сети. Мы собирались в его кабинете по 10-15 человек раз в месяц и готовили доклады. Каждый делился новостями, удачными и неудачными гипотезами, интересными находками. Потом все вместе обсуждали услышанное.
Сейчас этот клуб превратился в ежемесячное мероприятие, куда приезжают руководители почти всех клиники, иногда 2-3 человека от клиники. Всего около 80 человек. Мероприятие называется «Встреча лидеров изменений».
Оно проходит либо в формате круглого стола, либо в формате докладов. Каждый присутствующий 10-15 минут рассказывает о новых методах лечения, о тенденциях в маркетинге, удачных проектах. После этого каждый по очереди отвечает на вопрос: «Что вы будете внедрять из того, о чем услышали?». Ответы записываются. Встреча через месяц начинается с обратной связи: «Мы попробовали вот это, получилось или не получилось». Цель у мероприятия сугубо практическая.
Я в последнее время часто выступаю на отраслевых мероприятиях вижу: тот уровень, который сегодня есть у нас на «Встречах лидеров изменений», весьма высокий. Мы можем конкурировать со многими отраслевыми известными конференциями. Это очень приятно. Я помню, как это все начиналось с кабинета.
Кроме того, мы постоянно обучаем сотрудников. В сети есть собственный внутренний учебный портал. Сейчас на его базе планируем проводить обучение для внешней аудитории и других клиник. Благодаря порталу многие курсы удается автоматизировать и стандартизировать. Все сотрудники получают единую информацию и принципы, развиваются в одном направлении.
Общение с сотрудниками в кризис
Когда начался текущий кризис, у нас состоялась внеочередная стратегическая сессия. Мы определили основные направления. Поняли, что приоритет – сохранить эффективную команду. Кризис закончится, а работать нужно будет и дальше. Конечно, при низком спросе приходится и «косты резать». Мы оптимизировали некоторые статьи расходов, рабочий график так, чтобы не сокращать сотрудников, но при этом снизить затраты.

В некоторых случаях пришлось урезать зарплату. Но все происходило через беседы с каждым человеком, через составление бюджета каждой клиники. Сотрудники сами анализировали и понимали, смогут ли они выйти из этой ситуации по-другому, есть ли ресурсы.
Как доносить до сотрудников непопулярные меры?
Не просто. Что сделал я? Я собирал руководителей каждой клиники и честно говорил: «Вот у нас такая ситуация. Что будем делать? Деньги взять не от куда. Давайте принимать решение. Давайте думать, какие статьи мы можем ужать, чтобы клиника выжила».
Все решения мы принимали совместно. Кто-то относился с пониманием, а кто-то нет. Но непопулярные меры нельзя спускать сверху, это должно быть совместное решение. Каждый должен сесть и подумать, а что еще можно сделать в этой ситуации и как бы поступил лично я. Так мы обучаем сотрудников анализировать и планировать, а также разделяем ответственность. Больше нет плохого руководства и хороших подчиненных. Мы в одной лодке и вместе пытаемся вырулить.
Волна бегства
Как не спровоцировать волну бегства? Во-первых, выбранные меры должны быть разумными. Люди должны получать зарплату, чтобы ее хватило на жизнь. Да, не простую и не шикарную, но нормальную жизнь. Нельзя ставить сотрудников в неприемлемые условия, иначе у них не останется выбора.
Во-вторых, людям необходимо показывать реальную ситуацию и рассказывать обо всем честно. Сейчас во всей стране, и в Москве в частности, кризис. Многие клиники закрываются и ничего не зарабатывают. Это необходимо обсуждать и объяснять, что ситуация временная. Мы скоро пройдем этот сложный период, и многое восстановится.
Как превратить тревогу в консолидацию
Искренностью, личным присутствием и поддержкой. Когда началась вся эта история, я первые дни провел дома на зумовских совещаниях. Но быстро понял, что мне нужно быть там, с людьми, чтобы у них не было ощущения, что им откуда-то из окопа говорят: «Давайте! Вперед!». И я начал ездить по клиникам. Сотрудники в клиниках, куда я приезжал, быстро мобилизировались, команда собиралась и двигалась вперед.
Вдохновлять людей можно только личным примером. Когда обстановка нагнетается, СМИ запугивают, нужно быть вместе с командой, в одной связке. И тогда люди приободряются и начинают так же поддерживать своих подчиненных. Я очень благодарен сотрудникам, с которыми мы прошли апрель. Я видел, что кому-то все давалось легко, а кому-то сложно. Но люди приезжали на работу, в двух масках, но приезжали.
Менеджмент и руководство компании разделило с сотрудниками и кризис, и непопулярные меры. Я выступал на конференции в начале пандемии. Мне задали вопрос из зала: «А что у вас с зарплатами топов?». Тогда я не мог ответить на вопрос, потому что решение еще не было принято.
Естественно, мы все разделили эту ситуацию. Если бы кризис можно было не делить между всеми, в ограничениях бы не было смысла. Но в начале апреля суммарный оборот стоматологических клиник, по данным налоговой службы Москвы, упал на 95%, выбора не осталось.
Руководители обсуждали и были готовы кредитоваться под личные средства, если бы кризис этого потребовал. Никто ничего не продавал, но готовность к этому была. К счастью, кажется, это не понадобилось. Сообщали ли мы об этом сотрудникам? По-моему, нет.
Если бы кризис продолжился
Я бы опирался на искренность. Нужно честно проговаривать с людьми то, что происходит. В первое время каждый день по Zoom мы проводили собрание топов компании: анализировали ситуацию, обсуждали, применяли решения. Дальше все шли и доносили до своих подразделений, клиник эти решения и меры. Время было тяжелое, кризис. Многие сравнивали его с войной.
Но война никогда не длится вечно, она рано или поздно заканчивается. В таких условиях нужно постоянно быть в плотном контакте со всей командой и каждым сотрудником по отдельности. Прямо рассказывать, что происходит, какие планы, какие задачи. Практика показывает, что сотрудники это нормально воспринимают.
Моей первой реакцией на происходящее был шок. Я совершенно не понимал, что происходит и что будет дальше. У меня шок прошел довольно быстро, примерно за день. Пришло осознание, что этот период — это быстрых действий, новых возможностей. Время, когда надо активизироваться, войти в новый темп и жить в нем.
Мне рассказали мотивирующую историю. Есть такая бабушка Ирина. Ей 87-89. Она блокадница и ведет свой канал в Youtubе. Рассказывает истории из жизни, что она видела, как люди переживали эту трагедию. Голодали все, все были примерно в одних условиях. Но дальше люди четко делились на две группы. Первые – холодные, изнеможденные, худые, без сил, шли зимой закутанные в телогрейки, тулупы, шарфы, шапки, на улицу к колонкам, чтобы набрать воды, принести домой, вскипятить ее и горячей водой напоить своих детей, близких, самим попить и т.д. То есть они максимально использовали те условия и те жалкие ресурсы, что у них остались.
Вторые же выходили на улицу, ложились в снег и умирали. Люди не могли или не были готовы адаптироваться к условиям, в которые они попали. Кризис, как и катастрофа, делит людей на эти группы. Многие вещи проявились. И мой выбор в этой ситуации – в любых обстоятельствах идти за водой.
Приоритизация задач
Естественно, во время пандемии многое навалилось. Проблем прибавилось. Но я решаю проблемы по мере поступления. Телефон разрывается – разговариваешь с одним, вторым. Разбираешь одно за одним. Если что-то действительно важное, смещаешься в сторону этого.
У нас любят говорить о мифической многозадачности, которой на самом деле не существует. Все проблемы решаются постепенно, одна за другой. Тогда никакой паники не появляется. Конечно, эмоционально апрель был супернасыщенныым, и ресурсов он израсходовал гораздо больше, чем любой другой месяц. Было ощущение в первые две недели, что прошло полгода. Такое количество событий, планерок, при этом я ни от чего не отказывался, не отменял.
Главная проблема человеческой натуры – мы видим нечто большое и пугаемся. Видим большой проект, гигантского слона и не хотим за него браться. Слона целиком съесть невозможно. Его нужно разрезать на кусочки и постепенно съесть.
Ошибки
Моя серьезная ошибка – разговор на неприятные темы, когда я в нересурсном состоянии. Это нельзя делать. Я эмоциональный лидер, подсаживаю людей на свою энергию. Если ее много и она позитивная, разговор складывается хорошо. Но бывают моменты, когда этой энергии просто нет. Тогда ее надо либо найти, либо перенести разговор на другой день. Но важно, чтобы это не превратилось в откладывание.
Следующая ошибка произошла в маркетинге. Но мы ее быстро исправили, за 1-2 дня. Мы сократили затраты на маркетинг. Сократили, а потом стали анализировать. В инвестициях есть правило, что, когда толпа продает, ты должен покупать. Толпа всегда ошибается. Когда она покупает, ты должен продавать.
Здесь произошла такая же ситуация. Когда все уходили из digital, из рекламы, мы начали туда заходить. Например, мы долго готовили проект по digital marketing. Он объединил группу клиник, и его задача – создавать экстрапоток обращений в эти клиники из интернета. Перед самым запуском бахнул коронавирус.
Первое решение – все заморозить. Но через 1-3 дня мы поняли, что это, наоборот, идеальное время для старта. Конкуренты уходят из digital, стоимость трафика падает, стоимость обращения падает. Это шанс отъесть большой кусок от рынка.
Еще одна ошибка – это паника. У меня не было, но я видел ее у других. Руководители боялись сами и передавали панику командам. Это самое страшное, что может сделать руководитель в таких условиях.
